Layer 2 and Its Impact

Layer 2 and Its Impact

July 8, 2026

Of the three distinct layers where leadership happens, the transaction, the emotion and psychology, and the awareness, the second one tends to get the least attention and has the most impact on whether the strategy gets executed.

Layer 2 is where the emotion and psychology of your organization are operating. Not in a separate conversation happening alongside the work, but inside every meeting, every decision, every moment where people are being asked to bring their best thinking to something that matters.

Layer 2 shows up in whether people feel confident enough to say what they actually think, whether they trust each other enough to disagree productively, whether they feel enough ownership over the outcome to make real decisions rather than waiting to be told what to do, and whether the pressure of the work brings people together or pulls them apart.

These are the conditions that determine whether your strategy gets executed, and in our experience they require as much attention as the strategy itself.
