Transaction

1 2 3 Transaction Emotion & Psychology Awareness

The visible work of leadership

Layer 1 is the concrete, observable work of leading an organization. Strategy, strategy, making decisions, allocating resources, managing execution, and holding people accountable. It's the quarterly plan, the budget review, the performance conversation, and the client proposal.
This is where progress is defined, tracked, and measured. And it's where most leadership and organizational effort is focused.
Layer 1 is necessary, but alone it's not sufficient. You can be excellent at the transactional work and still watch your teams underperform due to the psychological and emotional context that either enables the work or quietly undermines it.

What it looks like

Strategy Shift, Same Behaviors

You’ve moved to a more innovative or customer-centric strategy, but your team is still operating in execution-focused, risk-averse, or siloed ways

  • Meetings feel the same
  • Decisions are slower than they need to be
  • Innovation stalls before it starts
Growth Outpacing Leadership

The business is scaling quickly, but leaders are still managing like a smaller organization.

  • Over-involvement in day-to-day decisions
  • Lack of clarity across teams
  • Bottlenecks forming at the top
New Priorities, Old Skills

You need new capabilities — digital fluency, cross-functional thinking, strategic judgment — but your team was built for a different model.

  • High performers struggling under new expectations
  • Skill gaps surfacing in execution
  • Increased reliance on a small number of individuals

Why Layer 1 isn’t enough

Layer 1 tells you to set clear agendas, make decisions, and assign accountability. What it doesn't tell you is what to do when someone's stress response gets triggered, and they stop thinking clearly. Or why people speak the same language but consistently talk past each other. Or why the same patterns keep derailing your meetings, even when you have talented people who genuinely want to succeed.
That's because those aren't Layer 1 problems. They're Layer 2 problems showing up in Layer 1 transactions.
