Most organizations address Layer 2, the emotion and psychology of their teams and organization, only through workshops, offsites, and retreats, and those are a valuable part of the work. What they don’t fully account for is that Layer 2 is not an event; it is happening in every meeting, every conversation, every moment where people are under pressure and being asked to perform, and the emotion and psychology of your organization do not pause between retreats and resume when the next one is scheduled.
Working with Layer 2 effectively means understanding it as a way of working rather than an initiative to be launched. It means knowing what is happening in the room while the work is happening, being able to read when the emotion and psychology are supporting the strategy and when they are getting in the way, and making adjustments in real time rather than waiting for the next offsite to surface what everyone already knows.
In our experience, the organizations that make the most progress don’t treat Layer 2 as something to be addressed separately, but treat it as part of how they work every single day.
